Confidence Gap vs. Coherence Gap: Close Both
Product leaders face two gaps: Confidence (can I prove this is right?) and Coherence (does this fit strategy?). Closing one makes the other worse.
Two gaps. One product. Zero margin for getting either wrong.
You are in the quarterly roadmap review. Your PM presents Feature X. The data is compelling — usage analytics, customer interviews, competitive pressure. Every slide screams "build this." Your gut agrees. You greenlight it.
Three months later, Feature X ships. Adoption looks decent. But something is off. The product feels heavier. The positioning deck no longer tells a clean story. Sales is confused about who you are building for. And the next three features in the pipeline all pull in different directions.
The data was right. The decision was wrong. Not because the evidence was bad, but because evidence alone was never enough.
The Two Gaps Nobody Talks About Together
In Post #1 of this series, we introduced the Confidence Gap — the anxiety product leaders feel when they cannot prove their decisions are right. Atlassian's State of Product 2026 report put a number on it: 84% of product teams worry that the products they are currently building will not succeed. That is a crisis of evidence. Teams are making high-stakes calls without enough signal density to back them up.
In Post #6, we introduced a different problem — the Coherence Gap. This is the distance between individual decisions that might be sound in isolation and a product that makes sense as a whole. Only about half of product teams feel confident their roadmaps actually reflect the strategic context behind what they are building, according to Productboard's roadmap research.
These two gaps are distinct. But most product organizations confuse them — or worse, close one while leaving the other wide open.
What the Confidence Gap Looks Like
The Confidence Gap asks: "Can I prove this is the right decision?"
It is about evidence density. You are launching a feature, entering a market, or prioritizing a theme — and you do not have enough validated signal to justify the bet. Customer feedback is anecdotal. Usage data is ambiguous. Competitive intelligence is stale. The decision might be right, but you cannot demonstrate why.
When the Confidence Gap is open, teams hedge. They build safe increments instead of bold bets. They defer to the loudest voice in the room — often the executive who "just knows" or the enterprise customer who threatens to churn. Harvard Business Review found that executives report feeling 82% aligned with strategy, yet actual measured alignment sits at just 23%. Without evidence to anchor decisions, confidence becomes a feeling rather than a fact.
What the Coherence Gap Looks Like
The Coherence Gap asks: "Does this decision fit with everything else we are doing?"
It is about strategic alignment. You might have strong evidence for each individual feature decision, but collectively those decisions pull the product in five directions. The roadmap becomes a collage of well-justified fragments rather than a deliberate composition.
When the Coherence Gap is open, products bloat. They try to serve every segment, satisfy every stakeholder, and chase every validated opportunity — without asking whether those opportunities belong together. Pendo's feature adoption research revealed that 80% of features in the average software product are rarely or never used. That is not just a usability problem. It is a coherence problem. Many of those features were individually justified — but they did not belong in the same product.
The Two Traps: When You Close Only One
Here is where it gets dangerous. Most improvement efforts target one gap and ignore the other. This creates two predictable failure modes.
Trap 1: Confidence without coherence. Your PM has data showing Feature X is the most requested capability among enterprise accounts. Usage analytics confirm the gap. Win/loss interviews cite it as a reason for churn. The evidence is overwhelming — confidence is high. But Feature X serves a market segment the product has deliberately decided not to pursue. It conflicts with the positioning you just refined. It creates UX complexity that undermines the simplicity your core users love. The team builds something that succeeds in isolation but fragments the product. This is well-justified fragmentation. Every decision was "right" and the product is still wrong.
Trap 2: Coherence without confidence. Your PM champions Feature Y. It aligns beautifully with the strategic narrative — same target persona, same value proposition, same competitive differentiation. The strategy deck practically writes itself. But the evidence is thin. One vocal customer asked for it. No cross-source validation. No usage data to suggest the problem is widespread. The team builds something strategically sound but practically unvalidated. This is strategically aligned guesswork. The story is elegant but the bet is empty.
How the Two Gaps Compound
When both gaps are open simultaneously, you get the worst possible outcome: teams building unvalidated features that do not even serve the strategy. No evidence. No alignment. Just motion.
This is where the rework tax we discussed in Post #2 hits hardest. Research consistently shows that 30-50% of all software development effort goes to avoidable rework, much of it traceable to building the wrong thing in the first place. When you lack both evidence and strategic context, the rework is not incremental refinement — it is wholesale reversal. Features get built, shipped, and quietly deprecated. Teams lose months. The compounding effect is what makes this so insidious. Low confidence leads to scattered experimentation. Low coherence means those experiments do not even test the right hypotheses. The organization stays busy but never converges. Gartner projects that 65% of organizations will make fully data-driven decisions by 2026 — but data-driven without direction-driven just means you are navigating faster with no compass.
What Closing Both Actually Requires
Closing the Confidence Gap and the Coherence Gap simultaneously requires three things most product organizations do not have in place today.
1. A living strategic context — not a static strategy deck. Strategy documents go stale the week they are written. What teams need is a continuously updated strategic context that reflects current positioning, target segments, competitive dynamics, and strategic bets. This becomes the coherence lens — the filter that asks "does this belong?" before anyone asks "is this validated?"
2. Multi-source signal synthesis — not single-channel evidence. One customer interview is not evidence. One usage metric is not evidence. Evidence emerges when you synthesize signals across sources — CRM patterns, support ticket themes, usage analytics, competitive moves, market shifts — and find convergence. This is what closes the Confidence Gap: not more data, but more corroborated signal.
3. Dual-dimension evaluation — not one-axis prioritization. Every insight, every feature proposal, every roadmap candidate needs to be evaluated on both dimensions simultaneously. How strong is the evidence? And how well does it align with where the product is going? A feature that scores high on evidence but low on alignment is a distraction. A feature that scores high on alignment but low on evidence is a hypothesis that needs more validation before it earns a roadmap slot.

Not because they are slow or indecisive — but because they have learned that closing one gap while ignoring the other is just a more sophisticated way to waste engineering time.
Start With Honest Assessment
Before you reach for new tools or frameworks, ask two questions about your last three major product decisions:
